We are scaling rapidly and experiencing high customer churn. We cannot decide whether our customer success and retention efforts should live under our Sales seat or our Operations seat on the Accountability Chart, or if we need to build a brand new standalone department. How do we make this structural decision?

Deciding where Client Success sits on your Accountability Chart depends on the primary driver of your customer retention. If your retention relies heavily on technical delivery, product configuration, and ongoing service execution, the Client Success seat should live under the Operations department. This ensures the people responsible for delivering the service are directly aligned with the people managing customer satisfaction.

On the other hand, if your retention and growth rely on upselling, contract renewals, and managing complex account relationships, the Client Success seat should sit under the Sales department. This keeps the focus on revenue generation and maximizing customer lifetime value.

You should avoid creating a standalone Client Success department reporting directly to the Integrator unless you are a large organization where customer success has its own major, distinct operational infrastructure that cannot be managed within Sales or Operations. For most scaling businesses, adding a fourth department head complicates the leadership team unnecessarily.
