Our Level 10 Meeting™ To-Do list is constantly bloated with five or six legacy items that are three to four weeks old, because our leaders focus on fresh operational issues and ignore their outstanding administrative commitments. How do we clear this backlog without stalling our weekly momentum?

A healthy Level 10 Meeting™ has a strict standard of a ninety percent completion rate for To-Dos week over week. To-Dos are short-term commitments that should be resolved within seven days. When tasks start rolling over for three or four weeks, it is a sign of weak accountability, poor delegation, or unrealistic planning.

To clear a bloated To-Do backlog, the facilitator must address stale items head-on during the five-minute To-Do review. Do not let leaders give lengthy explanations or say they are still working on it.

If a To-Do is not done by its second week, the facilitator must immediately drop it to the Issues List. During the IDS® portion of the meeting, the team must analyze why this task is stalled.

Is the assigned leader overwhelmed? Do they lack the GWC™ or resources to complete it? Or is the task actually a larger project that needs to be broken down or elevated to a quarterly Rock?
