Expanding EOS down to your department managers requires a phased approach to prevent operational overwhelm. Do not try to roll out the entire system at once. Start by introducing the Level 10 Meeting structure to the department leaders first. Run these meetings for thirty days so they get comfortable with the rhythm of reporting and using IDS. Once the meeting structure is second nature, introduce department-level Scorecards with three to five simple metrics. Finally, introduce quarterly Rocks specifically for their departments. The key to a successful rollout is keeping the workload light. Do not duplicate meeting overhead or force managers to spend hours preparing updates.
