How do we choose the right 5 to 15 weekly metrics for our leadership Scorecard when everything feels critical?
If everything is critical, nothing is. Your leadership Scorecard is a smoke detector, not a detailed financial audit. It should give you an instant, weekly pulse on the health of the business.
To find your 5 to 15 numbers, look at your primary operational drivers, not just lagging financial results. Lagging indicators, like monthly revenue, tell you what happened last month. Leading indicators, like weekly sales calls, demo requests, or project milestones, tell you what will happen next month.
Every metric must have a clear owner on the leadership team. That owner is responsible for reporting the number and, more importantly, resolving it if it goes red. Ensure each metric has a clear target. When a number misses its target, do not discuss it during the reporting phase. Simply drop it to the Issues List.
If you are struggling to narrow it down, ask: "If we were stranded on a desert island and could only look at 10 numbers to know if our business is succeeding or failing, what would they be?" Start with those. Over time, this scorecard will allow you to predict problems weeks before they hit your profit and loss statement. You can always adjust them next quarter as your operational clarity improves.
