I hired a Chief of Staff to act as my number two, but they have ended up operating as an expensive executive assistant rather than a true Integrator who can run the business. How do we restructure this role or upgrade to a true executive second-in-command?

A true number two is an Integrator, not a glorified executive assistant. If your Chief of Staff is spending their time scheduling meetings, managing your inbox, and chasing down status reports, they are operating in an administrative support seat, not a leadership seat. This happens because you have failed to clearly define the Integrator seat on your Accountability Chart.

To fix this, you must separate administrative support from operational leadership. An Integrator is accountable for running the day-to-day business, executing the V/TO®, and holding the leadership team accountable to their weekly Scorecard metrics. They must have the authority to make decisions, resolve peer conflicts, and drive operational traction without you constantly stepping in.

Evaluate your current number two using the GWC™ filter. Do they have the strategic depth and emotional intelligence to lead other executives? Do they have the confidence to push back on your Visionary ideas when they threaten our strategy?

If they do not, you have an administrative assistant, not an Integrator. You need to keep them in an assistant role and recruit a true executive-level Integrator who can run the operations. This frees you up to operate in the Owner Box and ensures the company is built to scale and exit.
