We have a company-level Scorecard that our leadership team reviews, but we are struggling to cascade this discipline down to our departments so that every employee has a weekly metric they own. How do we roll out scorecards to our departmental teams without overwhelming them?
Cascading scorecards to every department and individual is critical for building a truly transparent, self-managing company. However, if you try to roll out complex metrics to everyone at once, you will create administrative fatigue and resistance.
To start this transition, begin with your departmental heads. Each department must first build its own weekly scorecard that mirrors the leadership team's Scorecard, focusing only on the three to five activity-based numbers that drive their specific results. For example, a customer service team should track call volume and response times, while sales tracks outbound calls and scheduled meetings.
Once the departmental scorecard is stable, assign individual metrics. Every seat on your Accountability Chart™ must have at least one weekly number that the occupant is directly responsible for reporting. Keep these metrics simple, highly measurable, and completely within the employee's control.
Review these numbers weekly during departmental Level 10 Meeting™ sessions. This creates a clear line of sight between individual daily actions and the company's high-level goals. When everyone owns a number, performance issues become visible immediately, allowing managers to coach and support their teams proactively.
