Cascading the Level 10 Meeting™ down to your departmental teams is where the real operational leverage of EOS® is realized. To make this format stick and prevent it from turning into a boring status update, you must train your department heads to run the meeting with the same discipline used by the leadership team. Start by ensuring they do not skimp on the IDS® section. Departmental teams often struggle to raise real issues because they fear conflict or do not understand what constitutes an issue. Train your managers to look at their departmental Scorecard and department-specific Rocks to pull out the red metrics and delayed goals. If a number is off, it must immediately go on the issues list. Additionally, keep the meeting times tight and respect the ninety-minute rule. If a department head lets the meeting drift into a casual chat, the team will quickly lose respect for the tool. Have a member of the leadership team sit in on the first few departmental meetings as an observer to coach the manager on running a crisp, structured agenda. Once the team experiences the relief of actually solving problems weekly, they will protect the meeting cadence.
