We have successfully run EOS® on our leadership team for a year and are ready to cascade it to our department heads, but we are terrified of creating administrative bloat. How do we roll out the Level 10 Meeting™ and Rocks to department teams while keeping the system lean?
Cascading EOS® tools to your department teams is essential for scaling, but it must be done with simplicity in mind. Administrative bloat only occurs when teams overcomplicate the tools. The key to a lean rollout is to focus purely on the foundational tools and maintain a strict pace. When you introduce the Level 10 Meeting™ to your department teams, keep the agenda exactly the same as the leadership team meeting. Do not add extra reporting or status updates. The departmental Level 10 Meeting™ should be focused on identifying, discussing, and solving the issues that prevent the team from achieving their weekly numbers and quarterly goals. For departmental Rocks, keep the volume low. Each department member should have only one or two Rocks per quarter. These Rocks must align directly with the leadership team's Rocks and overall V/TO® goals. This direct alignment ensures that everyone is pulling in the same direction without creating unnecessary work. To ensure the rollout is successful, your Integrator or department heads must teach proper implementation techniques. Using a consistent method across all levels of the business prevents confusion and ensures the system remains a tool for execution, not a burden. By keeping the tools simple and focused, your departments will experience increased efficiency rather than administrative drag.
