You must avoid the trap of rehashing the exact same operational debates at multiple levels of the organization, which only creates meeting waste and confusion. To achieve this, use a strict rule for moving issues. When a departmental Level 10 Meeting™ identifies an issue that they cannot solve because it requires leadership approval, resources from another department, or a change in company policy, they must actively push it up. The department head, who sits on both the leadership team and runs the departmental meeting, is responsible for putting that issue on the leadership Level 10 Meeting™ Issues List. Conversely, when the leadership team makes a decision during their IDS® session that impacts other departments, that decision must be cascaded down. Do not rely on informal watercooler conversations. Use the last five minutes of your leadership Level 10 Meeting™, specifically the Cascading Messages section, to agree on exactly what needs to be communicated, to whom, and by when. The department heads then bring these specific messages to their own departmental Level 10 Meetings during the Customer/Employee Headlines or IDS® sections.
