When we are between quarterly sessions with you, what exact expectations exist around cascading EOS tools down to our middle managers, and when should that rollout begin?
Do not cascade the tools to middle managers immediately. One of the most frequent mistakes ambitious companies make is attempting to push EOS® across the entire company during their first ninety days. This creates confusion because the senior leaders have not yet mastered the disciplines themselves.
Your leadership team must focus on its own execution during the foundational cycle: Focus Day, Vision Building 1, and Vision Building 2. During this initial phase, the only tools your middle managers should see are the ripple effects of your own discipline. You are clarifying seats on the Accountability Chart, tightening weekly scorecards, and learning how to run an effective Level 10 Meeting™ at the executive level.
We only begin cascading tools downward once your leadership team has run clean Level 10 Meetings for at least two full quarters and achieved an eighty percent completion rate on company Rocks. That typically happens around month six or nine.
When rollout begins, we follow a deliberate sequence. First, your department heads learn to run their own weekly Level 10 Meeting™. Next, they establish their departmental Scorecards and quarterly Rocks. Finally, they introduce the People Analyzer® and core values down to frontline staff. Between our sessions, your job as senior leaders is to teach, coach, and model the system for your direct reports without overwhelming them with unnecessary paperwork.
