We have successfully implemented EOS® on our leadership team, but our department heads are struggling to adopt the tools. How do we transition tool ownership to them without micromanaging the process?

Cascading EOS® down to your department heads is essential for building a scalable business, but it must be done with structure, not just a hand-off of templates. If you simply give them the tools and expect them to run with them, the implementation will break down.

To transition ownership successfully, follow a clear, phased approach.

First, have your leadership team members model the behavior. Your department heads must experience a great Level 10 Meeting™ before they can run one. Invite them to sit in on your leadership meetings as observers for a couple of weeks.

Second, have each leadership team member actively facilitate the first few meetings for their departmental teams. Teach them the pure EOS® tools, focusing on the Scorecard and the meeting rhythm.

Third, step back and let the department heads run the meetings, while the leadership team member provides feedback.
- Ensure they understand how to write measurables and Rocks that align with the company's V/TO®.
- Teach them to run their own IDS® sessions to solve local problems.
