Cascading EOS to the rest of the company must be done slowly and methodically to avoid operational gridlock. The biggest mistake is trying to roll out the entire system to everyone overnight. Start your rollout by introducing the Accountability Chart to your middle managers. Ensure they completely understand their seats, their key measurables, and that they GWC their roles. This eliminates role confusion from the start. Once the structure is clear, introduce the Level 10 Meeting rhythm to their departments. Focus entirely on the transition to this weekly pulse. Let them master the structure, the transition from status updates to actual problem solving, and the discipline of solving issues using IDS. Only after they have successfully run these weekly meetings for several weeks should you introduce departmental Scorecards and quarterly Rocks. This phased approach allows your managers to build the necessary operational habits without feeling overwhelmed. Keep the V/TO and high-level strategy as context, but keep their daily focus on the tactical tools that drive immediate execution. By pacing the rollout, you turn the system into a natural way of working rather than a stressful corporate mandate.
