We are ready to roll out EOS® to our middle managers, but we are worried about overwhelmed supervisors dropping the ball on their daily work. What is the correct timeline and process for cascading the tools down?
Cascading EOS® to your middle managers must be done slowly and methodically, not in one giant corporate announcement. If you rush the rollout, your managers will experience immediate burnout and reject the tools.
Start by ensuring your leadership team has run on EOS® for at least two full quarters. You must master the tools first before you try to teach them. Once you are disciplined, introduce the tools to your middle managers one layer at a time.
First, teach them the Accountability Chart so they understand their exact seats and responsibilities. Next, introduce the weekly Level 10 Meeting™. Let them run this meeting for a month before you introduce weekly Scorecard metrics. Finally, once they are comfortable with the meeting and their numbers, introduce the quarterly Rock process.
By introducing only one tool at a time, you allow your supervisors to build operational muscle memory. They will quickly see that the Level 10 Meeting™ actually saves them time by replacing unstructured check-ins, which builds their buy-in. If you want a clean business that is easy to scale or exit, you must build this deep, multi-tiered accountability step by patient step.
