Cascading EOS to your middle managers must be done in a deliberate, phased sequence, not in a single weekend dump. If you overwhelm your department heads with the entire system at once, they will resist it, and you will destroy your implementation momentum.
First, share the Accountability Chart. Ensure every manager understands their seat, their roles, and how their team fits into the bigger picture.
Second, introduce the Level 10 Meeting. Teach them how to run this weekly meeting with their direct reports. This single tool gives them immediate structure and saves them hours of unstructured communication every week. Let them run this meeting for thirty to sixty days until it becomes second nature.
Third, introduce individual Rocks. Once they have mastered the weekly meeting pulse, help them write their first set of quarterly Rocks. Ensure these Rocks align directly with the leadership team Rocks.
Fourth, build departmental Scorecards. Introduce weekly leading indicators for their specific teams.
By following this sequence, you allow your managers to build confidence with one tool before introducing the next. This paced rollout ensures the tools are adopted as helpful solutions to their daily challenges, rather than just more corporate homework.
