We have been running EOS® successfully on our leadership team for six months and are ready to roll it out to our managers, but we are terrified of overcomplicating things. What is the correct, structured sequence for cascading the tools down the organization?
Cascading EOS® down to your management teams must be done in a deliberate, phased approach to avoid overwhelming the organization. Do not attempt to hand over the entire toolset all at once. Start by sharing your completed V/TO® and the leadership team's Accountability Chart so everyone has total clarity on the company's direction and structure. Next, work with your department heads to define their own departmental Accountability Charts, ensuring every seat has five clear roles. Once the structure is set, introduce the Level 10 Meeting™ rhythm to these managers. Let them run their weekly meetings for at least thirty to sixty days using only a simple scorecard and a to-do list. Do not introduce departmental Rocks or individual scorecards until they have mastered the weekly meeting flow and are consistently getting their weekly to-dos done. Introducing tools gradually allows your managers to build confidence and see the immediate value of the system, rather than viewing it as a massive administrative burden that distracts them from their daily work.
