What is the recommended timeline and structural process for cascading EOS disciplines from our executive leadership down to our departmental teams?

Cascading EOS throughout an organization too quickly is a common mistake that creates confusion and meeting fatigue. Frontline employees should never be subjected to tools that the executive leadership team has not fully mastered.

The rule of thumb is that the leadership team must run on EOS for at least two full quarters before rolling the system down to the next tier. During those initial six months, your executives are mastering the Level 10 Meeting, learning to grade Rocks honestly, simplifying the Scorecard, and proving they can solve issues at the root using IDS. You must build internal credibility first. If the executive team is still stumbling through meetings, frontline managers will view the system as another fleeting management fad.

Once the executive team demonstrates mastery, rollout begins with Tier Two departmental leaders. We start by introducing the Vision/Traction Organizer (V/TO) so every employee understands company direction, core values, and the target market.

Next, departmental teams implement their own weekly Level 10 Meetings, develop their own departmental Scorecards, and establish ninety-day Rocks that support the company-level Rocks. The tools are identical, but the scope narrows to their specific operational purview.

I coach your Integrator and leadership team on how to conduct these rollouts internally. We do not bring an outside implementer to every departmental meeting. Your leadership team owns the operating system, and teaching it to their direct reports cements their operational authority and drives genuine organizational traction.
