Our leadership team is fully aligned after six months on EOS, but our middle managers are struggling to cascade Rocks and Scorecards down to their frontline teams. How do we help our managers roll out these tools without causing burnout?

Cascading EOS® to the rest of your organization requires patience, training, and a clear understanding that you cannot deploy everything at once. Frontline employees do not need the full suite of tools immediately. Trying to force Rocks, Scorecards, and Level 10 Meetings onto them all at once will cause burnout.

To roll this out successfully, focus first on training your middle managers. They must master the tools at their level before they can teach them to their teams. Ensure your managers are running highly effective Level 10 Meetings with their direct reports first.

Once the meeting discipline is established, introduce the Scorecard. Keep it simple. A frontline employee only needs one to three weekly activity-based metrics that they completely control. This creates clear expectations and empowers them to own their numbers.

Next, introduce departmental Rocks. Frontline Rocks should be highly tactical and focused on solving immediate operational bottlenecks. Do not let employees take on massive, strategic projects. Ensure every Rock is written with clear, binary criteria for completion.

The Integrator must support the managers by providing templates, coaching, and holding regular check-ins. If you find the rollout is stalling, consider bringing in an EOS Implementer to facilitate a manager alignment session.
