Our executive team is fully aligned on our V/TO®, but our middle managers are still operating on their own assumptions and setting goals that do not align with our 3-Year Picture. How do we Cascade the V/TO® down so our division leaders actually run their departments by it?
Aligning your middle managers with the V/TO® is not about sending them a document; it is about teaching them how to use it as a tool to run their own teams. When division leaders set department-level goals without referencing the 3-Year Picture, you get misalignment, wasted capital, and frustrated employees.
To fix this, you must require every department leader to create their own mini-version of the vision. While they do not rewrite your core values or core focus, they must translate your 3-Year Picture into their own operational reality.
Follow these three steps to cascade the V/TO®:
- First, have your division leaders present the corporate V/TO® to their teams, explaining exactly how their department directly impacts the 1-Year Plan.
- Second, guide them to write department-level goals that explicitly support the company-level Rocks. If a department goal does not clear a path for a company Rock, it should be scrapped.
- Third, use your quarterly alignment sessions to audit their focus. If their goals do not align with the 3-Year Picture, challenge them immediately.
By forcing this translation, the V/TO® stops being a high-level corporate slide deck. It becomes the operational guardrails your managers use to make daily resource decisions without needing your permission.
