How do we cascade our leadership team Scorecard down to departmental and frontline scorecards without creating hundreds of redundant metrics or losing the direct line of sight to company goals?
Cascading your Scorecard does not mean multiplying leadership metrics across the company. It means establishing a clear mathematical and operational relationship between frontline activities and the 5 to 15 numbers on your leadership team Scorecard.
Start with the leadership team Scorecard. Every metric on that executive Scorecard is owned by a specific seat on the Accountability Chart. That department leader is solely responsible for identifying which frontline activities produce their weekly leadership number.
Follow this simple framework to cascade cleanly:
- Keep each departmental scorecard strictly between 5 and 15 numbers.
- Every departmental metric must roll up directly into a specific leadership Scorecard number.
- Ensure frontline metrics measure pure activity that individual contributors completely control during their shift or week.
For example, if the executive Scorecard tracks weekly gross profit margin, the operations department scorecard does not track profit margin. Frontline technicians cannot control pricing or overhead. Instead, the operations scorecard tracks rework hours, job completion within budgeted labor hours, and scrap rates. Those are the direct physical drivers of gross margin.
If a proposed departmental metric cannot be directly tied to an executive Scorecard number, kill it. Department heads review their scorecards weekly in their own departmental Level 10 Meetings. When frontline numbers are green, the leadership numbers stay green. When a frontline metric turns red, the department leader solves it locally before it damages company performance.
