We are eager to cascade EOS® to our entire staff of eighty people, but we are worried about moving too fast. How do we determine when our leadership team has mastered the tools enough to begin the rollout to the rest of the company?

We see many leadership teams rush to cascade EOS® to their entire organization before they are actually ready. This is a massive mistake. If you roll out the tools before your leadership team has mastered them, you will create confusion and kill the credibility of the entire system.

You are ready to cascade the tools when your leadership team meets three strict criteria:

- First, you have successfully run your weekly Level 10 Meeting™ sessions for at least two full quarters without canceling or slipping back into old meeting habits.
- Second, your team is consistently hitting an eighty percent completion rate on their quarterly Rocks.
- Third, your Scorecard is clean, accurate, and driving real proactive decisions during your IDS® sessions.

Your leadership team must live and breathe the tools naturally. Your department heads must be absolute advocates who can coach their own teams on how to use them. If your leadership team is still shaky on their own metrics or struggles to run a disciplined meeting, pause. Focus on mastering the tools at the top first, then cascade them to the rest of the company.
