We have an executive who passes Core Values and Gets It and Wants It, but our rapid growth means the Capacity required for the seat has completely outrun their technical capabilities. How do we step them down to an individual contributor seat without triggering their resignation?
This is the classic Right Person, Wrong Seat dilemma. The person lives your Core Values, understands the business deeply, and wants to succeed, but the seat has outgrown their bandwidth, technical depth, or management capabilities.
To execute this transition without losing them, you must separate ego and title from value contribution.
Start with complete transparency in a private session. Lay out the Accountability Chart and walk through the five core roles of their current seat. Show them where the seat must operate over the next two years to support the company V/TO. In most cases, the individual already feels the weight of failing Capacity and is experiencing severe stress.
Present the move not as a disciplinary demotion, but as a structural realignment designed to put them in a seat where they can excel. Show them the specific individual contributor seat on the chart, complete with its five roles, measurables, and Rocks. Explain why their institutional knowledge, technical skills, and cultural alignment make them uniquely qualified to own that specific function.
Give them time to process the shift. Acknowledge that letting go of management authority or an executive title is painful. Keep compensation stable if the economics of the business allow it, treating the difference as an investment in stability and tribal knowledge retention.
However, you must remain firm on the boundary. They cannot retain a half-in, half-out hybrid role. They must fully vacate the leadership seat so a capable leader who passes GWC on all fronts can take ownership.
