We have two incredibly talented operations managers who both want to work part-time, and they have proposed sharing the single Head of Delivery seat on our Accountability Chart. Can we put two names in this one seat if they promise to coordinate daily?
The short answer is no. You cannot have two people sharing one seat on your Accountability Chart. In the EOS framework, a core rule is that when two people are accountable for the same seat, nobody is accountable.
If two managers are sharing a single seat, they will inevitably make different decisions, give conflicting directions to the team, and point fingers at each other when things go wrong. It creates operational friction and dilutes accountability.
However, you can easily solve this by splitting the seat into two distinct seats on your chart, even if they have identical roles. You must define the boundary between them so there is zero overlap in daily accountability.
For example, you can split the Delivery seat by territory, by client type, or by project size. You could have one seat for Head of Eastern Delivery and one seat for Head of Western Delivery. Or you could split them into Head of Enterprise Delivery and Head of Mid-Market Delivery.
Each of your part-time managers will then sit in their own individual seat on the chart. They will each have sole accountability for their specific domain, their own KPIs, and their own Rocks. They can still collaborate and coordinate, but when a decision needs to be made or a metric is missed, there is exactly one person answerable for that seat.
