We are considering an AI tool that automates invoice processing, but we are struggling to justify the setup costs since it will not result in immediate layoffs. How do we calculate and track the ROI of this tool based on avoiding future headcount costs as we scale?
Do not measure the ROI of operational technology solely by looking for immediate headcount reductions. Laying off productive team members often damages company culture and slows down growth. Instead, measure ROI by tracking how much additional capacity the tool unlocks.
To calculate this, determine your current labor cost per invoice processed. If your accounting specialist spends twenty hours a week processing invoices and earns thirty dollars an hour, your current manual processing cost is six hundred dollars a week.
Once you deploy the AI tool, track how many hours are freed up for that specialist. If the tool reduces their processing time to two hours a week, you have unlocked eighteen hours of capacity.
Calculate the value of that capacity by redirecting that employee to higher-value strategic tasks, such as collections or vendor negotiations, which directly improve your cash flow.
Additionally, project your future hiring needs. If your business plans to double in size over the next two years, you would normally need to hire another accounting assistant. If the AI tool allows your current specialist to handle twice the volume without working overtime, you have successfully avoided a future salary and benefit package. This avoided cost is your true return on investment, which you should track closely on your weekly scorecard.
