Our department heads are struggling to adjust to our new Integrator and keep going around them to complain directly to me, the Visionary, about operational decisions. How do we use the Accountability Chart and our leadership dynamic to shut down these back-channels permanently?

When department heads bypass the Integrator to bring operational issues to you, the Visionary, they are testing the boundaries of your new Accountability Chart. If you entertain these conversations, you are actively undermining your Integrator's authority and teaching your team that the chart does not actually matter. To shut down these back-channels permanently, you must practice disciplined listening. The moment a department head starts complaining about an operational decision or trying to get you to override the Integrator, you must stop them mid-sentence. Ask them if they have discussed this issue directly with the Integrator. If the answer is no, direct them to take it to the Integrator immediately. If they have discussed it and are still unhappy, explain that the Integrator has the ultimate authority over operations and that you back their decision completely. You must align with your Integrator in private during your Same Page meetings, but in public, you must show absolute, unwavering support. Once the team realizes that you will not step in to save them or override the Integrator, they will stop trying to bypass the system and start respecting the designated reporting lines on your Accountability Chart.
