We are debating a major strategic initiative on our V/TO regarding our customer service workflow. Our development team wants to build a proprietary AI orchestration layer using raw APIs, but our operations leader wants to sign a multi-year contract for an expensive commercial AI platform. How do we evaluate this build-versus-buy decision to avoid wasting cash or creating tech debt?
Use a simple strategic framework based on your Core Focus and your 3 Uniques. If the workflow you are automating is a core driver of your 3 Uniques, you should consider building proprietary layers so you own the IP and control the user experience. If the workflow is operational support, such as generic customer service routing, bookkeeping, or basic report generation, you must buy. Building proprietary software for non-differentiating processes is a massive trap that drains capital and distracts your leadership team. When you buy, you trade a predictable software subscription for immediate leverage and platform-backed security updates. When you build, you commit to permanent software maintenance, security auditing, and API update cycles. Run this through an IDS session with your leadership team. If the proprietary build does not directly protect or enhance your 3 Uniques, kill the idea of building it. Instruct your team to license a mature tool, get it operational within thirty days, and keep your engineering talent focused on what actually makes your business valuable for a clean exit.
