I know I am not supposed to just hire an Integrator because I feel busy, but what are the objective, non-emotional indicators in our business metrics and leadership capacity that prove it is time to bring in a true number two to run operations?
You should not hire an Integrator simply because you feel exhausted. Burnout is often a symptom of having the wrong people in your existing seats or failing to delegate. To determine if you truly need a number two to run daily operations, look at three objective indicators. First, evaluate your span of control. If you have more than seven direct reports on your Accountability Chart, your focus is too fragmented to lead effectively. Second, look at your V/TO. If you are consistently failing to achieve your corporate Rocks because you are pulled into tactical firefighting, your visionary capacity is being wasted. Third, examine your operational consistency. If your weekly Level 10 Meeting sessions regularly devolve into you micro-managing basic departmental handoffs, you lack a central operating gear. Do not make this hire until you have clarified your own seat. You must define your roles as the Visionary first. A true number two requires complete autonomy over daily operations. If you are not ready to let go of the vine and hand over the execution, hiring an Integrator will only create organizational whiplash. If your metrics are slipping, your team is at capacity, and you are ready to focus solely on big-picture strategy and high-level relationships, that is your trigger to initiate the search.
