Our leadership team meetings are polite but completely unproductive because everyone holds back their real opinions to avoid hurting feelings, leading to mediocre strategic decisions. How do we build the vulnerability required for unfiltered, healthy conflict?

Politeness is often a mask for a lack of trust. In a healthy company, trust is built on vulnerability, not on artificial harmony. If your team is holding back, they are managing status instead of solving real business problems.

To build genuine vulnerability, you as the leader must model it first. Start your next quarterly offsite by sharing your own mistakes, fears, and weaknesses. When the team sees you lower your guard, they will feel safe to lower theirs.

You must also actively mine for conflict during your Level 10 Meetings™. When you notice someone quiet or hesitating during a discussion, call them out. Ask for their real opinion and give them permission to disagree.

Remind the team that conflict is healthy and necessary for growth. We are not arguing to win, we are arguing to find the best solution for the business. Once a decision is made through healthy debate, everyone must commit to it fully. Over time, this builds deep trust and faster problem solving.
