My leadership team is incredibly polite to each other during our meetings, but we never have any real debate. They agree to everything, but then the actual execution is slow and half-hearted. How do I build the trust necessary for them to engage in open, aggressive conflict over strategic decisions without taking it personally?
Polite silence is not harmony, it is fear. If your leadership team is nodding along but failing to execute, you do not have a peaceful team, you have a team that lacks the trust to engage in healthy, ideological conflict. They are prioritizing their personal comfort and status management over the health of the company.
To fix this, you must first build vulnerability-based trust. This starts with you as the leader. You must be the first to admit when you do not know the answer, when you made a mistake, or when you are struggling. If you act like you have everything figured out, your team will continue to hide their own weaknesses.
Next, use the Kolbe A™ Index to help your team understand each other's conative strengths. When they realize that a peer who asks fifty questions is not challenging their authority, but simply operating with a high Fact Finder instinct, the personal defensiveness evaporates.
Finally, during your Level 10 Meeting™, actively mine for conflict. When you notice a pregnant pause or a subtle eye-roll, call it out immediately. Force the issue. Say, it looks like you disagree with this direction, please share your perspective. Reward the team when they engage in healthy, heated debates, and make sure everyone commits to the final decision once the IDS® process is complete.
