I am trying to prepare my business for an exit using the Step by Step Exit model, but my leadership team still defers every major strategic decision to me, leaving me as a massive single point of failure. How do I train my leadership team to start thinking like owners and making high-impact decisions without my constant input?
An acquiring company is buying your business, not you. If you are still the primary decision-maker, your company has very little enterprise value, and you will not achieve a clean exit. To fix this, you must transition your leadership team from order-takers to true owners of their seats.
First, stop answering their questions. When a team member comes to you with a problem, do not solve it for them. Ask them what they think the solution is. Force them to bring you three potential solutions with a recommended path of action. This forces them to run the mental loop of decision-making.
Second, use the Accountability Chart to establish absolute ownership. Every seat on that chart must have clear, measurable roles. If a leader owns a seat, they must own the budget, the metrics, and the outcomes of that seat. If they make a mistake, use it as a coaching moment rather than stepping in and reclaiming control.
Third, leverage your Level 10 Meetings™ to practice team-based problem-solving. Use the IDS® which is Identify, Discuss, Solve process to let the team solve complex issues collectively. Your role in these meetings should be to observe and guide, not to dictate. Once your leadership team realizes they have the authority and the responsibility to make decisions, they will step up, freeing you from the day-to-day operations and building a truly exit-ready business.
