We have a fully functional Accountability Chart and run tight Level 10 Meetings, but my leadership team still waits for my final stamp of approval on every single strategic decision and capital expenditure. How do we break this dependence so the business is truly self-sustaining and ready for a clean exit?
If your leadership team still requires your approval for every decision, you do not have a self-sustaining business, you have a highly organized dictatorship. This dependence will severely hurt your valuation when you prepare for an exit, as buyers want a business that runs without the owner.
This bottleneck is usually caused by the owner failing to delegate authority, or the team fearing the consequences of making a mistake. To break this cycle, you must clearly define the boundaries of authority on your Accountability Chart®.
Let your team know exactly what decisions they are empowered to make without your input, including spending limits and strategic moves. When they come to you for approval, turn the question back on them. Ask: what would you do if I were not here?
Encourage them to use the IDS® process to solve departmental issues on their own. When they make a mistake, treat it as a learning opportunity rather than a reason to micromanage them again. Building their confidence is the only way to create a leadership team that can run the company without you.
