Buyers do not want to buy you. They want to buy a business that runs itself. If you are still the central hub for decision-making, your company has low enterprise value and is highly risky. To build a self-managing leadership team, you must systematically delegate your operational authority. Start by reviewing your Accountability Chart. As the Visionary, your seat should have clear, limited roles, and you must completely hand over day-to-day operations to your Integrator. Next, enforce the rule that all operational issues must go through your leadership team Level 10 Meeting™. When a department head comes to you for an answer, do not give it to them. Ask them what their recommendation is, and direct them to run it through the IDS® process with their peers. This builds their decision-making confidence and forces them to collaborate. You must also hold them accountable to their quarterly Rocks and weekly Scorecard metrics. If they consistently hit their numbers without your intervention, they are proving they can run the business. Finally, step away for two weeks. Do not check your email or answer calls. This is the ultimate test of your leadership team. If the business runs smoothly in your absence, you have a valuable, self-managing company that is ready for a clean, high-value exit.
