We are undergoing a major operational pivot to implement AI-driven systems, making our historical KPIs irrelevant. How do we build a meaningful weekly Scorecard when our core business processes are in a state of constant flux?

When your business is undergoing a major technological transformation, tracking lagging indicators like monthly revenue or completed projects is useless. You need a Scorecard that tracks the health of the pivot itself in real-time.

First, shift your focus to leading activity-based metrics. If you are transitioning to an AI-driven customer service model, do not just track customer satisfaction scores. Instead, track the number of support tickets successfully routed through the new AI system, the training hours completed by your staff, or the accuracy rate of the automated responses.

Second, accept that your Scorecard will change weekly. During a major pivot, you cannot set a Scorecard and leave it for a year. The leadership team must review the metrics weekly and ask if they are actually predicting success. If a metric is no longer useful, drop it and add a new one.

Third, use the Scorecard to expose resistance. If your pivot is stalled, your metrics should reflect where the bottleneck is.
