Whenever our regular facilitator is out of the office, our weekly Level 10 Meeting devolves into an undisciplined chat session that runs over time and solves nothing. How do we build facilitator redundancy so our weekly meeting pulse remains world-class even when the primary leader is absent?
A world-class Level 10 Meeting™ should never depend on a single person to maintain its discipline and structure. If your meeting falls apart when the primary facilitator is absent, it means you have not institutionalized the meeting pulse, and your team is relying on personal authority rather than process. This is a vulnerability that weakens your overall accountability.
To build facilitator redundancy, you must assign and train a co-facilitator or back-up facilitator from within your leadership team. This person must fully understand the rules of the Level 10 Meeting Agenda, including strict time management, preventing agenda drift, and facilitating the IDS® process.
The best way to train your back-up facilitator is to have them run the meeting on a regular, rotating basis, even when the primary facilitator is present. For example, have them facilitate the meeting once a month. This keeps their facilitation skills sharp and ensures the rest of the team respects their authority when they step into the driver's seat. Building this redundancy ensures that your weekly meeting pulse remains an unshakeable operational habit, regardless of who is sitting in the room.
