When our Integrator is absent, our Level 10 Meetings completely fall apart, the agenda is ignored, and we solve nothing. How do we build facilitation redundancy so the meeting pulse remains high-performing no matter who is in the facilitator seat?

A leadership team that cannot run an effective Level 10 Meeting™ without their primary facilitator is a fragile team. As you build a business that is ready for a clean exit, you must eliminate all single points of failure, including meeting facilitation. Your meeting pulse must survive the temporary or permanent absence of any single leader.

To build facilitation redundancy, assign a designated backup facilitator immediately. This person should not be the owner. Instead, select another leadership team member who has a strong grasp of the EOS® tools and a natural ability to keep people on track.

Have the backup facilitator run the meeting at least once a month, even when the Integrator is present. This keeps their skills sharp and ensures the team is comfortable with their style.

Additionally, document your meeting standards. Ensure everyone knows the exact timing for each segment, the rules for dropping items to the Issues List, and how to guide the team through IDS®. When the rules of the game are clear and documented, anyone can step into the referee role and keep the team focused on execution.
