When we try to build our Accountability Chart™, we cannot stop thinking about the people currently in the seats and their existing titles. How do we force ourselves to design the structure our business needs to scale, completely independent of our current staff?

Designing an Accountability Chart™ around your current team is a fatal mistake. It locks your legacy inefficiencies into your future structure. You must separate the seats from the souls.

To achieve this mental shift, use this process during your next session.

First, visually remove all names from the diagram. Start with a completely blank canvas.

Second, look out twelve months. Ask yourself what functions must exist to double your revenue or handle your target volume. Focus only on the five major roles that each seat must perform to make that function successful.

Third, enforce the rule that titles do not matter. Throw out terms like Vice President or Director if they are clouding your judgment. Focus entirely on who is accountable for what outcome.

Once the structure is locked and optimized for the business, and only then, do you begin the process of placing people into those seats using the GWC™ tool. If a loyal employee does not fit the new structure, you must address that gap honestly rather than bending the organization to accommodate them. Building the business this way is the only way to prepare for future growth and an eventual clean exit.
