To prevent software expenses from eroding your margins, you must categorize your AI tools with discipline. If an AI tool simply improves the daily personal efficiency of a single team member, it should be treated as a standard operating expense and managed within that specific department's budget. However, if the tool fundamentally transforms a core process or requires significant training and integration work, it should be treated as a strategic investment. For strategic investments, do not simply add the tool to your budget. Instead, write a specific Rock for the upcoming quarter and assign it to a seat holder on your Accountability Chart who has the GWC to own the rollout. The goal of this Rock must be to implement the tool and achieve a measurable operational outcome, such as reducing processing time by twenty percent or improving a weekly Scorecard metric. If the Rock is achieved and the ROI is proven, transition the software cost to your regular operating budget. If the tool fails to deliver the expected results, cut the subscription immediately to protect your cash flow.
