We want to bring middle managers into our leadership Level 10 Meetings as guests to groom them for future leadership roles, but we are worried it will stifle our open conflict and make the team less vulnerable during IDS. How should we manage this?
Grooming successors is a critical part of building a self-sustaining business and preparing for a clean exit. However, your leadership Level 10 Meeting is a sacred space where the team must be completely vulnerable and engage in unfiltered conflict. Introducing guests can easily ruin this dynamic. To manage this safely, you must set strict guardrails. First, limit guest attendance to a maximum of one person per meeting, and limit their appearances to once or twice a quarter. Second, define their role clearly before they enter the room. They are there strictly as observers to learn the meeting pulse and understand how high-performing teams communicate. They are not there to participate in the debate, solve issues, or share their opinions unless explicitly asked by the facilitator. Third, set expectations with your leadership team. Remind them that the presence of a guest should not alter their level of honesty. If you find the team is holding back or self-censoring during IDS, the experiment has failed, and you must end guest attendance. Keep your sacred space protected so you can solve real problems and maintain your high operational execution.
