Our leadership team rates every single Level 10 Meeting an 8 out of habit, offering no feedback or critique even when we spent half of IDS off track. How do you break the polite fake eight habit and get leaders to rate the meeting honestly?
The polite eight is the most dangerous score in EOS because it masquerades as a good meeting while hiding complacency, suppressed conflict, and lost momentum. If your team hands out automatic eights week after week, your meeting pulse is stalling.
To break this habit, the Integrator must change how the rating is framed during the Conclude section. An 8 is not a passing grade; it is a mediocre score that signals wasted time. Establish a standing rule: any score of 8 or below requires an immediate, unvarnished explanation of what single change would have made the meeting a 10.
If someone rates an 8 and says, 'Good meeting, no complaints,' the Integrator must reject the rating. Ask directly: 'If there are no complaints, why is it not a 10? What did we miss, who dominated the conversation, or where did we chase rabbit trails?' Push until you get an operational reality.
Normalize lower scores by having the Integrator or Visionary rate the meeting a 6 or 7 when the team skirts real issues or allows reporting to bleed into debate. When leadership sees that honest, lower ratings produce zero defensive retaliation and directly result in tighter facilitation the following week, the polite facade will disappear. High-performing teams fight for genuine tens.
