Our quarterly planning sessions keep devolving into exhausting department-by-department status updates instead of strategic IDS® sessions. How do we restructure our quarterly rhythm to ensure we are actually solving systemic issues rather than just reviewing past performance?
When quarterly planning sessions feel like boring status updates, it is usually because the leadership team is bringing low-level operational details into a space meant for high-level alignment. If you spend three hours presenting what you did last quarter, you will have no energy left to solve the issues holding you back.
To break this cycle, you must tighten your discipline around the pre-work. Departmental reviews and progress reports should be completed and read before the meeting starts. Your review of the previous quarter should take no more than an hour, focusing strictly on whether you hit your Rocks and met your Scorecard goals.
The bulk of your quarterly session should be dedicated to IDS®. Any goal that was missed, any Rock that fell short, and any operational friction point must be converted into an issue and dropped onto the quarterly Issues List.
By shifting the focus of the day from reporting to problem-solving, you allow your team to debate the root causes of performance issues and set highly strategic Rocks for the upcoming quarter. This discipline ensures that your planning sessions drive real business growth and build the operational value needed for an eventual clean exit.
