While our team is aligned on our V/TO, during the IDS portion of our Level 10 Meeting, almost everyone stays silent and waits for the Integrator to propose the solution instead of debating. How do we break this passive deferral culture and force active, diverse problem-solving?
When a leadership team stays silent during IDS® and waits for the Integrator to solve every problem, you have a structural bottleneck, not a consensus. This passivity indicates either a lack of trust or a team that has been trained to defer to authority rather than owning their seats on the Accountability Chart.
To break this silence, the Integrator must stop proposing solutions first. When an issue is raised, the facilitator should actively pass the floor to other leaders, especially those whose roles touch the issue. Use the Socratic method by asking open questions like, What does your department need to solve this, or What is the real roadblock here?
Make it clear that silence is a violation of your team charter. Under the Trust pillar of your operating charter, every leader is required to be open and honest. Silence is often a passive form of disagreement that leads to poor execution later.
If the room remains quiet, go around the horn. Force every leader to state their perspective before anyone suggests a final action. Over time, this builds the collective muscle of healthy conflict and removes the dependency on a single decision-maker.
