Our team has a habit of polite silence during the Level 10 Meeting, where we state our status, review our Rocks, and skip past issues with brief nods, resulting in zero healthy conflict during IDS. How do we break this culture of polite silence and get our team to actually debate hard topics?
Polite silence is a symptom of artificial harmony, which is highly dangerous for any growing business. When your leadership team avoids conflict, issues remain buried and operational drag increases. To break this silence, the facilitator must learn to mine for conflict during the IDS® portion of the meeting. Do not accept passive agreement. If you suspect a leader disagrees with a proposed solution but is staying quiet, call them out directly. Ask them what they are not saying or where they see the flaws in the plan. You can also look at your scorecard and Rocks. If metrics are red but the Issues List is empty, point out the discrepancy. Force the team to reconcile the poor performance with their lack of raised issues. Make it clear that silence is a form of passive dissent. Under the EOS® framework, once a decision is made during IDS®, everyone must support it fully outside the room. If a leader remains silent during the debate, they forfeit their right to complain later. Encourage raw, honest, and uncomfortable discussions by rewarding those who speak up, even when their opinions are unpopular.
