Our quarterly and annual offsites should be where we solve our biggest issues, but we have fallen into a trap of polite consensus. Everyone agrees on high level goals but avoids challenging each other. To break this safe dynamic, we must change how we prepare for and run these sessions. It starts with the prep work. Prior to the offsite, use an anonymous survey to collect the real, unfiltered issues that are holding the company back. This surfaces the elephants in the room without anyone feeling exposed. Next, establish a ground rule of healthy conflict. In EOS®, we say that cracks at the leadership level appear as canyons to the rest of the organization. If your team is staying polite, they are hiding cracks. During the offsite, when a controversial topic arises, do not let the team move on until everyone has weighed in. Ask direct questions like who disagrees with this approach or what are we not saying right now. Force the team to use the IDS® tool to identify, discuss, and solve the root issues, not just the symptoms. You must lead by example. If you as the owner or Integrator act defensively, the team will shut down. Embrace the discomfort. A healthy, cohesive leadership team requires vulnerability. By forcing your team to engage in uncomfortable, honest debate during your offsite, you will build a stronger strategic plan and establish a higher standard of peer accountability that carries back into your weekly operations.
