As an owner preparing my business for a clean exit, I notice that during our Level 10 Meeting IDS sessions, my leadership team still hesitates to make final decisions on operational issues, constantly looking at me for approval or validation before moving forward. How do I break this validation loop and force them to take full ownership?

If your team is still looking to you for permission during IDS, you have not yet achieved the owner independence necessary for a clean exit. Buyers will not pay premium value for a business where the founder is still the ultimate decision making bottleneck. To break this validation loop, you must actively change your behavior in the meeting. First, practice the rule of speaking last. When an issue is being discussed, do not offer your opinion or solution first. Sit back, stay quiet, and let your leadership team debate the problem. If they look at you for approval, redirect the question back to them by asking, what does the team think is the best path forward, or what would you do if I were not in the room. Second, rely heavily on your Accountability Chart. If the issue falls under the seat of your Integrator, your sales head, or your operations lead, let them make the final call. Explicitly state that they have the authority and ownership to make the decision, and that you will support their choice. Finally, accept that they might make a mistake or solve the issue differently than you would. Part of building a self sustaining business is allowing your leadership team to build their decision making muscles. By stepping back and letting them solve issues independently, you prove to yourself and to potential future buyers that the leadership team is fully capable of running the company without you.
