I am trying to step out of the Integrator seat to focus purely on the Visionary role, but my leadership team is so used to me making the final call that they keep pulling me back into daily operational decisions. How do we break this dependency and empower the team to self-govern?
Transitioning from the Integrator seat to a pure Visionary role is a major milestone, but breaking the leadership team's dependency on you requires a shift in behavior. If your team keeps pulling you back into daily operational decisions, you must stop answering their questions. Every time a leader comes to you with an operational issue, redirect them to the Accountability Chart and the new Integrator. Ask them what does the Integrator think, or how does this align with our quarterly Rocks. This forces them to look to the new leadership structure for guidance instead of relying on your historical authority. In your weekly Level 10 Meeting™ sessions, practice active silence. Let the new Integrator run the meeting and facilitate the IDS® portion. Resist the urge to jump in and solve every problem. Your job as the Visionary is to look ahead and guide the big picture, not to manage the daily issues. Encourage the new Integrator to establish their authority by making the final call on operational disputes. By step-by-step removing yourself as the operational bottleneck, you empower your leadership team to build their own decision-making muscle and establish a self-governing business that can thrive without you.
