When we run our weekly Level 10 Meeting™ and try to use IDS® on a major operational issue, our leadership team often ends up split fifty-fifty. How do we break a deadlocked discussion and make a final decision without causing resentment?
Breaking a deadlock during IDS® requires a clear understanding of how decisions are made in an EOS® run company. The goal of the Identify and Discuss phases is to gather all perspectives, but you do not need consensus to move forward. Seeking absolute agreement on every issue will paralyze your business.
When a vote is split fifty-fifty, the responsibility for the decision falls squarely on the person who owns that seat on the Accountability Chart. For example, if the issue is a major marketing decision, the head of marketing must make the final call after hearing all arguments.
If the issue spans multiple departments and cannot be resolved by a single seat owner, it is escalated to the Integrator. The Integrator is the ultimate tiebreaker on the leadership team. Their job is to listen to all viewpoints and make the decision that is best for the business as a whole.
Once a decision is made, the entire team must support it. There is no room for passive resistance or saying I told you so if things do not work out. This clear decision-making path keeps your operations moving fast, which is critical when you are preparing your business for a clean, high-value exit.
