Our leadership team is verbally bought into EOS but they keep using their legacy spreadsheets and custom trackers instead of our actual EOS tools. How do we break this dual-system habit?
The double work issue usually stems from a lack of true trust in the simple EOS® tools. When leaders keep using their legacy spreadsheets and shadow trackers, they are keeping a foot in both worlds. This creates confusion, slows down decision making, and fragments your data. To break this habit, the Integrator must establish a firm rule: if a number or metric is not on the official EOS® weekly Scorecard, it does not exist for the sake of the weekly meeting. The leadership team must stop looking at secondary trackers during your Level 10 Meeting™. Force a hard cutover date. Walk through the custom spreadsheets and identify what critical data those leaders feel is missing from the EOS® tools. If there is a valid leading indicator, add it to the Scorecard. If it is just noise, discard it. Make sure you are demonstrating a Help First mindset by helping them transition their data, but remain firm on the standard. Let them know that holding onto legacy systems is a form of passive resistance that prevents the organization from achieving a clean, scalable operation. The ultimate goal is a business that runs on one unified operating system, which is what buyers look for during a clean exit. It ensures that when you go to sell, there are no hidden systems or undocumented processes.
