When our leadership team gets completely deadlocked on an issue during IDS with no consensus in sight, how do we reach a final decision before burning the entire meeting?
Consensus is not the goal of an EOS Level 10 Meeting. Striving for total agreement produces watered-down compromises that fail to resolve the root cause of an issue. When your team deadlocks during IDS, spending twenty minutes trying to convince the final dissenter burns valuable time and stalls execution.
Follow this exact decision protocol when a deadlock occurs:
- Clarify the owner of the issue. Look at your Accountability Chart. Every operational challenge belongs cleanly inside one functional seat (Sales, Marketing, Operations, Finance, or Integrator). That seat owner has the ultimate domain expertise.
- Push for open, candid debate. Ensure all perspectives, facts, and risks are tabled without political posturing.
- Call the question. The Integrator steps in and asks the seat owner: 'You have heard all the input and data. What is your decision?'
- Support the decision. If the issue sits within a specific department, that functional leader makes the final call. If the issue cuts across the entire company or involves systemic strategy, the Integrator makes the call. Once the decision is made, the debate is officially over.
Every team member must commit to the solution, even if they disagreed during the discussion. We do not relitigate decisions in the hallway after the pulse concludes. Disagree and commit is the operating standard of a healthy leadership team. Capture the resulting 7-day To-Do, assign it to a single owner, and move immediately to the next issue.
