During IDS in our Level 10 Meeting, our leadership team frequently gets stuck trying to get unanimous agreement on tough decisions, leading to endless debate and delayed action. How do we move past consensus paralysis and make clean decisions?
Healthy leadership teams do not run on consensus. Seeking unanimous agreement sounds noble, but in practice, it produces diluted, compromise-driven decisions that leave no one accountable and solve nothing. It turns the Level 10 Meeting™ into an exhausting political negotiation.
The EOS® principle for decision-making is straightforward: more minds are heard, but the leader with accountability on the Accountability Chart makes the call. During IDS®, the team's job is to Identify the root cause, Discuss the raw truth from every angle, and then Solve. Discussion means ensuring everyone has put their unique perspective on the table. It does not mean everyone must agree with the final outcome.
When discussion starts looping, the facilitator must call time. Ask the room if there are any new data points. If not, look directly at the accountable seat or the Integrator and ask for the call. If the department head who owns the issue cannot decide, the Integrator breaks the deadlock on the spot.
Once the decision is made, the final step is commitment. Every person in the room must commit to executing the solution with total buy-in, even if they argued against it during the discussion. Disagree and commit is the foundational standard of high-performing teams. If your team cannot make decisions without 100 percent consensus, you will stall your company's growth.
