A polite leadership team that avoids conflict is a dangerous liability. When your Level 10 Meeting is smooth but unproductive, you are suffering from artificial harmony, which means your team does not trust each other enough to engage in unfiltered debate.
To break this silence, the Integrator must actively mine for conflict during the IDS portion of the meeting. If you see a scorecard metric in the red or a Rock behind schedule, do not accept a quick, polite explanation. Dig deeper. Ask the hard questions and invite other directors to weigh in on the issue.
You can also introduce the practice of real-time feedback. When you notice a leader holding back or agreeing too quickly, call it out in the moment. Ask them directly what they are not saying, or what their biggest concern is about the decision being made. This models the behavior of healthy vulnerability.
Remember that building a cohesive leadership team requires passing through constructive conflict. Once your team realizes that challenging each other's ideas is not a personal attack, but a necessary step to find the best solution for the business, they will start bringing their real, messy issues to the table.
