Our leadership team is stuck in a near-miss plateau where our weekly To-Do completion rate consistently hovers around eighty percent, and we cannot seem to break through to the ninety percent target because leaders claim unexpected operational fires got in the way. How do we push past this eighty percent ceiling?
Staying stuck at eighty percent To-Do completion is a structural issue, not a time management issue. When leaders blame operational fires, they are admitting they prioritize the urgent over the important. This pattern stalls your progress on Rocks and keeps you trapped in day-to-day chaos instead of building a business ready for a clean exit.
To break through this plateau, you must change how you assign and review To-Dos during your Level 10 Meeting™. First, look at the sheer volume of To-Dos. If a leader has five or six To-Dos assigned to them every week, they are overcommitted. Limit everyone to a maximum of two or three high-priority weekly tasks.
Second, enforce a strict definition of a seven-day commitment. When a To-Do is assigned, the owner must verbally confirm they have the capacity to complete it within seven days. If they say yes, they are making a promise to the team.
Third, run a root-cause analysis on the missed items. If a To-Do is missed for two consecutive weeks, drop it down to the Issues List and use IDS® to identify why it is stuck. Do not just carry it over again. Often, the issue is that the To-Do is too large, the owner lacks GWC™ for the task, or they are hiding a deeper resource constraint. Address the root cause to unlock the ninety percent discipline.
